TAMPA , FL, UNITED STATES, October 8, 2026 /EINPresswire.com/ — Leadership failures do not always begin with dramatic mistakes or obvious lapses in judgment. Sometimes they begin with a difficult conversation postponed, a standard overlooked or a warning explained away.
Author and leadership coach Jason L. Barnshaw examines those less-obvious leadership decisions in his newly released book, Judgment: Earned the Hard Way: 25 Leadership Failures I Survived So You Don’t Have To, the first installment in his Leadership Lessons Learned series.
Drawing from 25 leadership failures Barnshaw says he personally experienced during his career, the book examines decisions that appeared reasonable or defensible at the time but ultimately carried consequences for the leader, the organization or the people involved.
“The decisions I regret didn’t always feel wrong when I made them,” Barnshaw said. “Sometimes I had a perfectly reasonable explanation for waiting, staying quiet, or letting something slide. But a good explanation doesn’t erase the consequences. I wrote this book because somebody else shouldn’t have to pay the same price to learn the same lesson.”
Barnshaw draws on 25 years of experience in the U.S. Air Force, three years in the civilian sector and more than 23 years leading teams. Rather than presenting leadership lessons solely through successes, he uses his own mistakes as case studies for examining how judgment can break down and what leaders can learn from those decisions.
Judgment: Earned the Hard Way is organized around five areas Barnshaw identifies as common points of leadership failure: seeing, standards, nerve, timing and self.
Through 25 lessons, the book examines situations such as recognizing a problem but failing to intervene, making an exception that weakens an established standard, avoiding a difficult conversation to preserve temporary peace and continuing with a decision because acknowledging the mistake can be more uncomfortable than maintaining it.
Each lesson concludes with practical takeaways intended to help readers evaluate similar situations and apply what they have learned to future decisions.
Although the book is centered on leadership, Barnshaw says its lessons are intended for a broader audience, including business owners, managers, parents and others whose decisions affect the people around them.
For Barnshaw, leadership development requires more than accumulating experience. It also requires examining past decisions, accepting responsibility for their consequences and using those lessons to make better decisions in the future.
“People can get hurt while you’re protecting your own comfort,” Barnshaw said. “That’s a hard thing to admit, especially when you think of yourself as a good leader. But if I’m asking people to trust me, I have to be willing to look honestly at the choices that made their lives harder.”
Barnshaw is the founder of Resolve, where he writes, speaks and coaches on leadership. He also serves as Co-Founder and Chief Product and Marketing Officer of Coalition 360, a government contracting firm.
Judgment: Earned the Hard Way is the first book in Barnshaw’s planned Leadership Lessons Learned series, which will continue examining leadership decisions, accountability and lessons drawn from professional experience.
